How to Measure AI Results: Leads, Time and Service Quality

Measure AI against a comparable baseline using completed outcomes, service quality and total operating effort. Count unique qualified leads and confirmed bookings, track repeat contact and staff review time, and distinguish revenue from contribution after costs. Answered calls alone do not prove business value.

Start with a scorecard your team can maintain.

Suggested measurement definitions; not promised improvements
MeasureDefinitionWatch for
Lead captureUnique inquiries with valid contact details and a defined need.Do not count repeated calls from one person as new leads.
Booking completionConfirmed bookings divided by eligible booking requests.A sent link or requested time is not a confirmed appointment.
Service resolutionRequests completed accurately without avoidable repeat contact in the agreed period. An ended conversation is not necessarily a resolved problem.
Net staff timePrevious staff effort minus current handling, review and correction effort for comparable work.Include training, escalations and rework.
Customer satisfactionResponses to the same survey, with sample size and response rate.A different audience or low response rate can distort comparisons.
Business contributionAdditional attributable revenue minus delivery and automation costs.Revenue is not profit; seasonality and marketing changes affect attribution.

Agree a baseline before changing the workflow.

Choose a period that reflects normal demand and record operating hours, channels and campaign activity. Define which requests are eligible for AI handling. Compare like-for-like work where possible, and report exclusions. A busy seasonal month should not be compared with a quiet month without context.

For public service teams, focus on access to information, completion, repeat contacts and staff effort. Revenue is not the appropriate success measure for every organization.

A worked example of booking conversion.

Illustrative arithmetic, not a client result: suppose 100 eligible inquiries produce 20 confirmed bookings before a change and 25 afterward. Conversion moves from 20% to 25%. That is a five-percentage-point improvement and a 25% relative increase. It is not evidence that AI caused the change.

To estimate financial impact, multiply additional completed appointments by realized revenue per appointment, then subtract service delivery costs, implementation and ongoing automation costs. Cancellations and capacity constraints still matter.

What the research can and cannot tell you.

The 2025 study Brynjolfsson, Li and Raymond: Generative AI at Work, QJE (2025) analyzed 5,172 support agents at one organization. AI assistance increased issues resolved per hour by 15% on average, with different effects across workers. The study concerns assistance to people, not an autonomous agent handling an entire business.

Use that finding as a reason to investigate task fit. Do not turn it into a promised uplift for every caller, campaign or industry. Publish your own measured outcomes only with permission, clear dates, sample sizes and definitions.

Measure discovery and follow-up together.

For email campaigns, review deliverability, useful clicks, replies and completed actions. For ad creative, connect qualified inquiries to campaign context where the agreed measurement allows it. For search, separate impressions and citations from business outcomes.

Bing: AI Performance in Webmaster Tools reports AI citation activity on supported surfaces. It does not describe the complete customer journey. Keep source visibility and lead quality as separate measures so a rise in exposure is not mistaken for revenue.

Turn results into the next improvement.

Review failed actions, unnecessary transfers, unanswered questions and repetitive staff corrections. Fix the most common failure before expanding the workflow. Automate Planet helps define the workflow and measurement plan with your team; the reporting scope depends on the systems and records available.

Common questions

Can you promise a percentage increase in revenue?

No. Demand, conversion, capacity, costs and adoption differ by business. Agree a baseline and measure actual results rather than treating an example as a forecast.

What is a useful first success metric?

Choose a completed outcome for the workflow, such as a correctly routed inquiry or confirmed booking, and pair it with a quality measure and staff effort.
